Lead time is the number an EPC programme is planned around, and it is also the number most frequently misunderstood. A quoted lead time usually describes the interval from order to shipment under normal conditions, not the interval from order to the first container arriving at a site that is ready to install.

The difference between those two intervals is engineering freeze time, production slot availability, shipment transit and port handling. On a programme where the foundation works start before the structure arrives, the number that matters is when material reaches the work front, and that is a scheduling problem rather than a lead time figure.

Delivery problems on racking packages arise from the gap between the quoted figure and the actual requirement, and the gap has identifiable components.

What is a realistic lead time for solar racking?
It depends on where the measurement starts. From engineering freeze, standard structure packages commonly take 4 to 8 weeks to first shipment, with campaign batches following at a cadence set by the production plan. From purchase order, the answer depends entirely on when the engineering freeze occurs and whether production slots were reserved. Any lead time quoted without a stated starting point is not a schedule input.
Why do quoted lead times slip?
Most often because the starting point moved. If the quoted figure was measured from drawing approval and the drawings were approved later than assumed, the delivery date moves with it while the construction schedule does not. Capacity availability is the second cause: an order placed during a demand peak takes longer than the same order placed in a quiet period. Transit and clearance are third, and they are usually the smallest component.
How should delivery be sequenced?
Against the construction programme, not against the order. The practical approach is to take the work front opening dates, group the bill of materials into campaigns sized to what each front can install and what the site can store, and then schedule production and shipment to deliver each campaign before its front opens. That converts a delivery date into a delivery plan, which is what a programme actually needs.
What if the construction programme shifts?
The delivery plan is re-sequenced rather than renegotiated. Production slots can usually be moved within a window, and campaign batching means a shifted front changes the grouping rather than the total quantity. The mechanism should be agreed in advance, including how much movement can be absorbed without cost, because on a large programme some shift is normal rather than exceptional.
Is delivering early a solution?
It is a different problem rather than a solution. Delivering everything early requires storage capacity, exposes the material to handling damage and weather before it is needed, and ties up working capital. On sites with limited laydown area it also blocks the working space the construction sequence needs. The useful objective is delivery at the right time, not delivery as early as possible.
